Disruptiv ledelse trenges- rigget for å hoppe ut i det?

At Trump vinner valget i USA kan for ledere bli sett på som en metafor for disruptive krefter som rister det tradisjonelle, etablerte ‘business-as-usual’ (Clinton) ut av spillet. Nåværende megatrender (digitalisering, globalisering, automatisering, og ‘kundifisering’) endrer disruptivt hvordan verdier og konkurransekraft skapes. Akkurat som med Trump-bevegelsen, kan disse kreftene ikke lenger ignoreres. Så, hvor rigget er din virksomhet for disruptive tider? Er dine ledere dyktige på disruptiv ledelse?

I disruptive tider, må etablerte og tradisjonelt drevne virksomheter evaluere og omstille (oppdatere) sitt organisasjonsoppsett eller default for hvordan verdier og konkurransekraft skapes. Er mindsettet fokusert på å skape verdier gjennom tradisjonell utvikling av godt kjente produkter og markeder? Eller er det genuint kundeorientert og innstilt på å utvikle disruptive produkter og tjenester kundene virkelig vil ha? Er virksomhetens fokus innstilt på å skape enkle-å-bruke, ‘totale’ og gode brukeropplevelser som er Digitaliserte, Integrerte, og så Gode at kundene vil ha deres produkter og tjenester – og ingen annens? La oss kalle dem DIG produkter og tjenester. Etablerte virksomheter drives typisk tradisjonelt, basert på industrialderens kost/produktivitets-effektivitet mindset med finjusteringsinnovasjon og lite eller manglende disruptiv innovasjon. Dette skjer gjerne i hierarkiske linjer med lite eller ingen kunnskapsdeling mellom linjene/siloene.

‘Business-as-usual’ er et resultat av at ledere forblir i sine komfortsoner og beskytter makten de har opparbeidet etter mange år i karrierestigen. Fokus er på daglige, operasjonelle utfordringer med KPIer som belønner kortsiktig lønnsomhet og produktivitet, og med ledere som har lite eller ingen trening i disruptive lederferdigheter. Tradisjonell lederstil er karakteristisk for ‘sakte’ virksomheter i følge Davies et al. (2010). Videre, ‘raske’ virksomheter, som kan nyte av 40% høyere vekst og 52% høyere lønnsomhet, karakteriseres av et spesielt sett av ferdigheter og intern struktur (og systemer) som øker hastigheten på prosesser og skaper verdier (figur 1). Raske virksomheter har visjonære, coachende ledere som er trente og dyktige på konstruktive diskusjoner, beslutnings- og endringsprosesser. ‘Sakte’ virksomheter er ikke egentlig sakte – i regel er de veldig, veldig aktive og virksomme. De er bare saktere i prosessene som skaper verdier og konkurransekraft sammenliknet med raske virksomheter, og saktere i å gjennomføre strategiske mål.

DIG-produkter og tjenester er lettere og raskere å skape i raske virksomheter som har integrerte, fleksible strukturer hvor samhandling på tvers er fostret og oppmuntret. Interne systemer (for eksempel performance management, lønn & belønning, KPIer) er samkjørte med hverandre, med strategisk retning og mål, med toppleder teamet, lederstilen, og bedriftskulturen. Hvor samkjørte og mobiliserende disse interne elementene er påvirker i stor grad virksomhetens evne og hastighet av strategisk gjennomføring.

Derfor må en intern disrupsjon skje først i tradisjonelt drevne virksomheter. De mest fantastisk strategiene – hvis ikke samkjørte med virksomhetens default, kommer å sakte ned den strategiske gjennomføringen og verdiskapningen. Det så vi for eksempel med NOKIA som kjempet for mange interne kamper, og konkurrenten fikk overtak (Vuori and Huy, 2016).

Disruptiv ledelse forstår at digitalisering og integrering skjer på kryss av enheter. McQuivey (2013) argumenterer for at digital disruptiv ledelse har en fundamental ‘ja’- og digital-mentalitet (digitale plattformer, gratis verktøy, og digitaliserede kunder). Vidare, disruptive ledere er entreprenører, eksperimenterer kontinuerlig, og bygger videre til løsningen er en ‘total’-upplevelse for kunden og disruptiv for konkurrentene. Disruptiv ledelse kan ikke lenger delegeres til CTO eller CIO. Alle ledere har i dag et ansvar for å være både kosteffektive og produktive, og i tillegg evne skape og samhandling på tvers, kontinuerlig læring som raskt skaper verdier kundene er villige og betale for. Disruptive toppledere etablerer felles mål og en visjon som inspirerer og forener enheter. De forsikrer seg om at disse er forståtte (ikke bare kommuniserte), og at barrierer som hindrer gjennomføring og hastighet fjernes. Toppledere spesielt må inkludere disruptiv ledelse og håndtere den uunngåelige ambidekstrale/duale spenningen som skapes mellom kost/produktivitet operasjonalisering og disruptive, ustabile innovasjonsprioriteringer. At toppledelsen evner å balansere denne spenningen er et virkemiddel for å motvirke unødvendige gjennomføringsbarrierer som reduserer hastighet.

En typisk barriere er hva som måles. Hva som måles påvirker innnovasjonsevne. Foruten om å måle NPD, R&D budsjett og antall patenter som søkes, så er ofte moderne mål som måler virksomhetens evne å innovere, forbausende fraværende (Muller et al, 2005). Eksperimenteringskostnader, eksperimenteringstid, feilkostnader, og ‘experiment-to-full-scale-timing’ er eksempel på moderne mål (Reeves et al, 2012). ‘Return on disruption’ (ROD) er mer disruptiv og entreprenørstimulerende enn å måle ROI (McQuivey, 2013). Det kjente EBITDA akronymet foreslås derfor i disruptiv ånd å redefineres for å illustrere noen moderne organisasjonelle drivere som skaper finansielle verdier:

Effektivitet (verdiskapningshastighet økes primært gjennom menneskelig og organisasjonsagilitet)
Bærekraft (kunder er i økende grad bærekraftsorienterte og opptatte av etiske, artistiske og grønne aspekter)
Integrering (kunder søker enkle-å-bruke, integrerte, ‘totale’ digitaliserte produkter og tjenester)
Teamwork (utvikling av disruptiv verdiskapning utvikles raskest i autonome, samhandlende, og mangfoldige team)
Dynamiske kapabiliteter (rutiner, prosesser, og lederferdigheter må være oppdaterte og strategisk støttende)
Ambideksteritet (toppledelsen må ta de største prioriteringskampene og balansere den uungåelige spenningen mellom prioritering av ressursbruk: forbedringinnovasjon og/eller disruptiv innovasjon).

Disruptive ledere har modet å utfordre tradisjonelle, etablerte ‘business-as-usual’ rutiner.
Er du klar for å ta spranget og omstille måten dere skaper verdier på og forbedre strategisk gjennomføringshastighet? For det er et sprang for mange – ut av komfortsonen. Sprangets mål er å hensiktsmessig restrukture og samkjøre virksomhetens strategi, systemer, struktur, og ledelse sånn at verdier skapes raskere enn å.

Eksakt hva du trenger å gjøre er selvfølgelig avhengig av hvor du er og hvor du vil. Mitt forslag er at du begynner med å sikre at den strategiske retning er lasertydlig og forstått. Neste er å evaluere om din organisasjon er rigget for å raskt gjennomføre strategiske mål og skape verdier raskere enn konkurrentene. Det er en god start. Det store spranget er å begynne omstille (er ikke nødvendigvis det samme som å nedbemanne) og samkjøre virksomhetens organisasjonselementer på en konstruktiv måte. Sakt ned for å øke farten (slow down to speed up) er smart i avgjørende faser. Dette er en. Forbered denne endringen godt. Bruk relevant for eksempel forskning for å guida deg og gjøre prosessen mer effektiv.  Når du tar spranget, husk at akkurat som for en fallskjerm, så fungerer ditt sinn best når det er åpent.

Disruptive ledere er åpne, klare for å justere, og klare for å ta spranget ut av komfortsonen. Basert på det du nettopp har lest, på en skala fra 1-10, hvor disruptiv er din lederstil?
